Calculate ROI honestly (30 min)
Costs (license, team time, hardware) vs. measured savings (onboarding, scrap, downtime, audits). CONSERVATIVE: if it was 30%, write 25%. Good pilots show >3x after 1 year.
Build 3–5 KPI stories (20 min)
Per story: title ("tool change halved") · 30→16 min · how measured · what it means practically (€800 per shift) · a WORKER QUOTE. The quotes are the gold.
The 10 slides (25 min)
Starting question → what we did → 5 KPI stories (before → after) → ROI → open items → recommendation with a budget number. Max 20 minutes.
SET the dates (10 min)
Plant manager wk 11–12, works council before or alongside. In the calendar — not "soon".
Clarify what happens after (5 min)
License renewed? Which areas expand? Who drives it? Answers within 2 weeks.

The 3 killers
- Inflating ROI — CFOs see through it. "Even calculated conservatively, it pays off" is the strongest line in the room.
- Numbers without story / story without numbers — soulless or shallow. Both together.
- Inventing worker quotes — ask real ones, write them down verbatim.
